How B2B Support Leaders Made AI Work

AI agents are reshaping B2B support, and a few leaders are already well ahead of the curve. Victoria Lowney of Inside Real Estate and Alex Rivas of HoneyBook rebuilt how their teams serve customers around AI. Hear how they launched, how they scaled, and where they're heading. Live Q&A. 🧭 Build brief

⚡ In 20 seconds
Build: a workflow that turns a recorded task into a written SOP.
Time: 2–3 hours to set up. About 20 minutes per SOP after that (estimate).
Sell it: $100–$200 per SOP, or $1,000–$1,500 for a 10-SOP library.
By Sunday night: 5 finished SOPs and a saved prompt.

What will you have by Sunday night?
An SOP machine. You record a task while you talk through it. AI turns the transcript into a clean, numbered SOP with checks and owners.

How does the system work?

Input: a 5–10 minute screen recording with narration
AI: writes the SOP from the transcript only, and flags gaps
Action: the process owner checks the flagged steps
Output: a finished SOP in a shared library, with a review date

Who should build this?
Ops freelancers and virtual assistant agencies
Agency owners who onboard juniors every few months
Founders about to hire their first team member

What does it improve?
Faster onboarding. New hires follow steps instead of asking the same questions.
Fewer errors. Every step has an expected result to check against.
A sellable service. Most small teams know they need SOPs and never write them.

⭐ Weekend playbook

Step 1 Define the input · 30 min

Pick 5 tasks you or a client do every week. Good first picks:

Publishing a blog post
Adding a new client to your tools
Sending the monthly invoice run
Processing a refund
Posting a job ad

Record each task once. Talk while you click. Say what you do and why.

Step 2 Build the AI layer · 30 min

The AI is an editor, not an author. It may only use what you said and did in the recording.

It must:

  • Split the task into one action per step

  • Add an expected result after each step, so the reader knows it worked

  • Pull out decision points (“If the client pays by card, do X”)

  • Write [CHECK] when the transcript is unclear

  • Never invent button names, menu paths or numbers

Why so strict? A wrong step in an SOP repeats every time someone follows it.

Step 3 Connect the workflow · 30 min

Trigger → AI → Filter → Action → Storage

  • Trigger: a new recording goes into a folder called “SOP inbox”

  • AI: paste the transcript and the four facts into the prompt below

  • Filter: any SOP with a [CHECK] goes to the process owner

  • Action: the owner fixes the flagged steps, in under 10 minutes

  • Storage: save to the SOP library as Team – Process – v1

Start by hand. Automate with Zapier or n8n only after 10 SOPs.

Step 4 Test and improve · 40 min

Run the follow-along test. Give one SOP to someone who has never done the task. Watch them, but don’t help.

A good SOP passes three checks:

  • They finish without asking a question.

  • Every step starts with a verb.

  • Every step has an expected result.

Review by hand if: the task involves money, customer data, passwords or legal steps.

Step 5 Deploy · 20 min

  • Save the prompt in a doc.

  • Create the library index: process, owner, last reviewed, next review.

  • Set a review date 90 days out for each SOP.

You now have: 5 tested SOPs, a library, and a process you can repeat for any team.

Stop typing AI prompts. Start talking.

📋 Copy & paste prompt

Run this on each recording transcript.

ROLE

You are an operations writer. You turn recorded work into clear, accurate Standard Operating Procedures (SOPs).

OBJECTIVE

Write one SOP from the transcript below. Use only what the transcript says or shows.

INPUT

Process name: [NAME]

Owner: [ROLE, not a person's name]

Tools used: [LIST]

How often: [DAILY / WEEKLY / MONTHLY / AS NEEDED]

Transcript: [PASTE]

RULES

- Use only facts from the transcript. Never invent button names, menu paths, numbers, or tools.

- One action per step. Start every step with a verb.

- After each step, add "Expected result:" in one short line.

- If a step is unclear or missing, write [CHECK: what is unclear].

- Turn every "if... then..." into a decision point.

- Never copy passwords, card numbers, or personal data. Write [REDACTED].

- Use short sentences and plain words. No filler.

DECISION CRITERIA

Status = READY if there are no [CHECK] items.

Status = REVIEW if there is one or more [CHECK] item, or if the process involves money, customer data, or legal steps.

OUTPUT FORMAT (Markdown)

# [Process name]

Purpose: one sentence

Owner: | Runs: | Tools:

Before you start: what the person needs ready

## Steps 1. Step Expected result:

## Decision points

## Common errors and fixes

## Status: READY or REVIEW

## Open questions (list every [CHECK])

When to use it: on every recording, for every client. Change only the input block.

Good output looks like: numbered steps you could follow with your eyes half-closed. No made-up menu names. Gaps are marked, not guessed.

🧰 AI stack

  • Loom records the task and creates the transcript. Free alternative: your computer’s built-in screen recorder, then paste the audio into a transcription tool.

  • Scribe captures clicks as screenshots for visual SOPs. It has a free tier.

  • ChatGPT or Claude turns the transcript into the SOP. Free alternative: Gemini.

  • Google Docs or Notion stores the SOP library. Free alternative: any shared folder.

  • Zapier (later, optional) moves new recordings to the AI step. Free alternative: n8n.

📈 Monetization blueprint

Who buys this?

Agencies with 5–30 staff that onboard juniors often
E-commerce brands that run tasks through virtual assistants
Owner-led service firms getting ready to hire

What are you selling?
Not “AI documentation.” Sell this: “Your 10 most-repeated processes, written and tested in 10 days.”

Suggested pricing

$100–$200 per SOP
$1,000–$1,500 for a 10-SOP library
$200–$400 a month for updates and new SOPs

Find your first 5
Look for companies posting job ads for a virtual assistant, operations assistant or first hire. A new hire means onboarding pain this month.

Common objection: “We don’t have time to record anything.”
Answer: “Each recording takes 10 minutes. I do the rest, and you approve the result.”

First outreach message

“Hi [Name], I saw you’re hiring a [role]. Most teams lose the first two weeks to ‘how do I do X?’ questions. I turn 10-minute screen recordings into tested SOPs. Want me to do one of your processes free, so you can see the result?”

⚠️ Common mistakes

  • Silent recordings. The video shows clicks but not reasons, so the AI guesses. Fix: narrate every step out loud.

  • One SOP for three tasks. The document gets too long to follow. Fix: one trigger, one outcome, one SOP.

  • Invented menu names. Models fill gaps with plausible labels. Fix: keep the “never invent” rule and the [CHECK] flag.

  • Sensitive data in screenshots. Client emails and invoices leak into the library. Fix: blur before sharing, and use [REDACTED] in text.

  • No review date. Tools change and the SOP becomes wrong. Fix: add an owner and a 90-day review date to every SOP.

💬 Latestly AI Take

Everyone wants AI agents. Few teams can say how their work actually gets done. An agent needs the same thing a new hire needs: clear steps, expected results, and decision rules. SOPs used to be boring paperwork. Now they’re the instructions your automation runs on. Write them first. Automate second.
